Cloud migration delivery

Financial Services

A structured engagement that helped a large financial services enterprise plan migration phases, reduce risk, and keep delivery visible from the first workload move to full cutover.

  • Migration phases planned

  • Delivery risk reduced

  • Visible from first move to cutover

The client operated a large, tightly-coupled on-premise environment supporting regulated financial workloads, with no clear inventory of dependencies between systems. Before any migration work could begin, we ran a discovery phase to map application dependencies, data flows, and compliance boundaries — the kind of groundwork that gets skipped under deadline pressure and causes migrations to stall halfway through.

With dependencies mapped, we sequenced the migration into waves grouped by risk and business criticality, moving lower-risk internal tooling first to validate the pattern before touching anything customer-facing or regulator-sensitive. Each wave had its own rollback plan, so a failed cutover never became an all-hands incident.

Delivery visibility was a specific ask from the client's leadership, who had been burned by previous vendor engagements that reported progress in vague percentages. We built a shared dashboard tracking workload status, risk flags, and blockers in real time, giving stakeholders the same view the delivery team had, updated continuously rather than in a weekly slide deck.

The engagement completed migration ahead of the client's internal target date, with zero unplanned downtime on customer-facing systems and a documented compliance trail the client's audit team could use directly — turning what had been treated as a purely technical project into one the compliance and risk functions trusted as well.
