Program leadership for modernization

Telecom

A delivery-focused engagement that aligned fragmented stakeholders, clarified scope creep, and created a cleaner execution path for a telecom modernization program that had lost momentum.

  • Cleaner execution path

The client's modernization program had been running for over a year with multiple vendors, shifting scope, and stakeholders who each had a different understanding of what "done" looked like. Technically the work was progressing, but organizationally the program had lost a shared sense of direction — a common failure mode in large, long-running transformation efforts.

We stepped in as program leadership rather than as another delivery vendor, which meant our first job was diagnostic: interviewing stakeholders across business and technology to surface the actual, unstated priorities driving conflicting requests. From there, we built a single prioritized roadmap that every stakeholder group had explicitly signed off on, replacing the informal, competing task lists that had been driving work in parallel.

Governance cadences were restructured around decisions rather than status updates — fewer meetings, but each one ending with a documented decision and an owner, instead of a summary of where things currently stood. This alone removed a significant amount of the ambiguity that had been slowing execution.

Within two quarters of the new governance model taking hold, the program re-established a predictable delivery cadence, scope changes dropped sharply because requests now had to justify themselves against the shared roadmap, and the client's leadership regained confidence that the program had a credible path to completion.
